Case Study
Software Configuration Management Process Improvement

SCRM consulting to increase process efficiency and reduce people dependency

The idea
Implementing an end-to-end process for software configuration management and release management (SCRM) can increase process efficiency and reduce people dependency.

The client

A leading insurance service provider based out of the US.

The business challenge
The client's existing processes were extremely people dependent and there was an absence of end-to-end processes. Unavailability of particular individuals at times resulted in undesired outcomes on the SCRM processes. There were process islands which were not fulfilling the organization's business and process objectives. Various processes looking at release management, configuration management etc. were incompatible and there was a lack of shared understanding on the processes. Process improvement initiatives were undertaken on an 'as and when required' basis without appropriate focus & vigor resulting in lack of synergy for various initiatives.

The solution
A detailed questionnaire was used to gather information on the existing process environment, infrastructure, process and its implementation. A detailed workshop was conducted with practitioners and the senior management on the findings of the discovery exercise where the opportunities for improvements were prioritized.

Based on the prioritized opportunities for improvement, end-to-end processes involving various practitioners were defined ensuring buy-in. The processes defined also addressed the process automation tools used within the organization ensuring compatibility while creating synergy for the practitioners. A broad level deployment plan was developed for outlining the process piloting, incorporating the results in the process and then carrying out final roll-out across the organization.

Business benefits
Defining a new release process framework
New processes were in line with the process automation tools being used
The processes helped practitioners understand the various activities, the stage when activities are performed, the process governing it and the associated guidelines, templates and tools
The release process framework defined processes to ensure smooth release of project and maintenance products by addressing all required activities. A formalized configuration management process
The processes defined will enable the organization to have a disciplined process implementation in the SCM area to ensure integrity of the configuration items
The new processes were customized to cater to the process automation tools used. Change request management process defined
Controls changes to requirements throughout the project lifecycle
A process for setting up a change control board and identifying various roles in the process
