Customizing RUP for release management
 
 
The idea
Customizing RUP as an initiative to provide a solution for release management for a Siebel based project.
 
The client

A leading Fortune 500 brokerage firm headquartered in Northern America.

 
The business challenge
The client was facing problems in its release management processes and other support processes for package implementation. This led to missing milestones and considerable delays during migration to new releases. Also, the client could not carry out parallel releases in the existing set-up.
 
The solution
The RUP customization was done using the existing organization's framework and involved redesigning of project vision, project initiation process, project plan template, project tracking and project closure activities and developing checklists & guidelines.

The team recommended the use of business requirement document (having historical data and test case traceability) during the software requirements specification process. Code commenting and check-in, check-out control was established. Test metrics were also recommended to the QA team that could be used to analyze defect data. Reviews and inspection process was introduced giving two blends of reviews.

Configuration Management and Change control processes were introduced along with an environment readiness process to ensure that the environment for the system was configured as per checklist prior to deployment.
 
Business benefits
Standard process framework: The client was given a customized end-to-end, usable process framework that could be applied to the package environment. This enabled better planning of activities from development to plan and management of projects based on specific needs of the SIEBEL (package) environment.
Requirements stability and improved project management: With the introduction of requirements feasibility and gap analysis process prior to design, the development team could revert to the requirements team early enough in the cycle to discuss any changes in scope. The formal review process introduced ensured a lack of ambiguity, along with testability and feasibility of requirements. The introduction of a change control process, formal traceability matrix and code commenting guidelines ensured adequate control to track and manage any formal requirement changes.
Improved Inter-group & Stake-holder coordination: The new process introduced for project initiation requires identification of relevant stakeholders and dependencies. The proposed look-ahead meetings for each of these dependencies ensure that the project will have the benefit of minimizing last moment issues.
