The idea
Instituting a separate maintenance engineering group to provide critical services can increase productivity while minimizing maintenance cost.
 
The client

One of the leading Fortune 500 brokerage firms providing securities brokerage and related financial services.

 
The business challenge

The client wished to provide critical engineering services like maintenance, enhancement, system upgrade etc. to business segments within the organization. This would include delivering on requests, maintaining stable and adaptable applications/platforms, while simultaneously driving cost, quality and productivity improvements on an ongoing manner.

The key challenge arose in defining processes for a separate maintenance structure and in ensuring that the new structure continuously improved productivity while reducing maintenance costs. While defining such a structure, the business process had to be understood and the expectation of the technical and business groups had to be managed.
 
The solution
The Wipro team studied the existing practices, challenges and issues by conducting several interviews with senior management from the technical and business groups of the division. Clear objectives and goals were defined for the new maintenance group. A detailed description of the maintenance request lifecycle was created. Performance metrics were determined and a data collection methodology was also derived. A metrics roadmap was established and a metrics dashboard designed to depict status related to cost improvement and performance.

A readiness assessment was proposed to streamline the application transition process, and was based on process maturity and application stability. A knowledge acquisition process description was created to facilitate documentation and dissemination of application and domain knowledge to the team taking care of maintenance.

A strategic consulting approach was used along with some of Wipro's best practices, tools from Six Sigma methodologies and practices of the Capability Maturity Model. The recommendations had equal emphasis on leadership, governance & management and the core functional work.
