The client

A leading US based insurance and financial services company.

 
The business challenge

The IT department of the client provides supporting services that include corporate applications & technology, supply management and document services. A central Solution Delivery Team (SDT) comprising the Program Management Office (PMO) and business heads reporting to the CTO defines the quality review framework. The SDT had to align their processes with the heterogeneous range of development methodologies and practices followed by the IT divisions across different business unit. This led to the following shortcomings:

Inconsistent work product creation approaches that were not repeatable or reusable
Time and budget variance in projects delivered
Lack of effective risk management strategies due to non visibility of business sponsors into the risks faced by development projects
 
The solution
Using the CMMI® framework, Wipro conducted an initial process study and identified the most critical process changes that would have a maximum impact. During this study, Wipro consultants had to build consensus across a diverse set of stakeholders.

Wipro began by defining the various templates, score cards and checklists required for the critical quality reviews. Key metrics, aligned to business needs, were identified and a monitoring process was implemented at the project level. A dashboard of review processes with basic metrics system was created.

These best practices were institutionalized through a comprehensive set of training workshops including those on CMMI® framework and the benefits of implementing CMMI® processes.

A Project Profiler and Project Value Analysis tool was developed to analyze a project at inception in terms of cost, value, risk and RoI and classify them based on their 'size' and 'complexity'
Continuous improvement and increased risk identification through effective sharing of knowledge using review handbooks and review process dockets
A common platform of reporting to the CIO Council on the status of projects
Identification of key metrics aligned to business needs and introduction of a metrics program to measure and track base metrics like schedule, cost and quality

Increased awareness in the organization on project risks and mitigation strategies
